How We Trained an Entire 1,500-Person Firm in Under 12 Months

When an organisation says it wants to "train the whole company on AI," the immediate reaction from most L&D leaders is scepticism. And fairly so.

Enterprise-wide training programmes are notoriously difficult to execute. They stall in planning. They lose momentum after the first wave. They default to generic, self-paced modules that people complete without absorbing. And when the topic is something as fast-moving and misunderstood as AI, the degree of difficulty goes up significantly.

So when we were asked to design and deliver an AI training programme for a 1,500-person professional services firm, we understood the stakes. This was not a pilot. It was not a departmental initiative. It was a full-scale, firm-wide commitment to building AI capability across every role and every level.

Here is how we structured the journey, and what made it work.

Why Most Enterprise AI Training Programmes Fall Short

The AI skills gap is seen as the biggest barrier to integration, and education was the number one way companies adjusted their talent strategies due to AI, according to Deloitte's 2026 State of AI in the Enterprise report. Deloitte

The intent is there. The investment is growing. But the outcomes are not matching the ambition.

That gap points to a design problem, not a willingness problem. Most organisations default to off-the-shelf AI courses that teach concepts in isolation. Employees learn what a large language model is. They complete a quiz. And then they go back to their jobs with no clear idea of how AI applies to the work they actually do.

The Approach: Role-Relevant, Cohort-Based, Phased

The programme we delivered was built around three principles that directly addressed the failure points above.

First, role relevance. We did not build one AI course and push it to 1,500 people. We designed role-specific learning tracks that connected AI capabilities to the actual workflows, tools, and decisions each group encounters daily. An operations manager learned how AI could improve process efficiency. A client-facing consultant learned how AI could enhance research and advisory work. A finance team member learned how AI could accelerate reporting and forecasting.

This matters because AI is not a single skill. It is a capability that expresses differently depending on context. Training that ignores context produces knowledge without application.

Second, cohort-based delivery. Instead of self-paced modules that people complete alone, we ran facilitated cohorts with structured timelines, discussion, and practice. Third, phased rollout. We did not attempt to train 1,500 people in the first month. The programme was structured in waves: leadership first, then managers, then the broader workforce. Each wave informed the next. Feedback from early cohorts shaped the content and delivery for later ones.

The Results

By the end of the programme, the firm had achieved full coverage: 100 percent of staff trained in applied AI literacy relevant to their role.

But the numbers that mattered most to the firm's leadership were the operational outcomes. A 41 percent reduction in time spent on repetitive, manual tasks that AI tools could support. A 27 percent improvement in project efficiency, measured through internal project tracking data.

These are not theoretical projections. They are outcomes the firm measured against their own baselines, comparing performance before and after each training wave.

The difference was not just that people learned about AI. It was that they learned how to use AI in the specific context of their work, and then they actually did it.

What Made It Work: Four Lessons

Looking back at the programme, four factors were decisive.

1. Executive sponsorship from the start. The firm's CEO and CHRO positioned AI training as a firm-wide strategic priority. It was not buried in an L&D calendar. It was communicated as a business transformation initiative. That framing gave the programme credibility and ensured managers supported participation rather than treating it as a time cost.

2. Content designed for application, not awareness. Every module included hands-on exercises using AI tools relevant to the participant's actual role. This was not a lecture series. Participants left each session with something they could immediately apply to their work the following week.

3. Measurement built into the design. We established baselines before training began and tracked outcomes at 30, 60, and 90 days after each cohort completed the programme. This gave the firm's leadership real data on impact, not just completion metrics.

4. Continuous iteration. The programme evolved throughout the 12-month delivery. Facilitator observations, participant feedback, and outcome data all fed into content refinements between waves. What we delivered in month 10 was materially better than what we delivered in month 2, because we built learning into the programme design itself.
